Step 1: Map your call types before touching any settings

You can't route what you haven't categorized. Before you open a dashboard, pull up your recent call log — even just memory of last week — and sort every call into a bucket. For a home-service business the buckets are almost always:

  • Emergencies. Burst pipe, no heat in January, sewage backup, burning smell. Needs a human fast, at any hour.
  • Booking and quote requests. New work. Needs capture and scheduling — but nobody needs to be woken up.
  • Questions and existing customers. "Are you open Saturday?", "when is my tech arriving?", reschedules. Needs an answer or a message, not a dispatch.
  • Vendors, robocalls, and spam. Needs to be screened out so it never costs a human a minute.

Write these down with a plain-English definition for each — especially the emergency bucket, where "active water flow" and "no heat below 40°F" are rules a system can follow and "use your judgment" is not. Every later step keys off this list: one routing rule per call type.

Step 2: Choose your number strategy — new line, port, or overflow

Three ways to connect a phone number to an answering system, in increasing commitment:

  1. New dedicated line. Fastest — you're taking calls the same day. Put the new number on ads, your website, or a specific campaign, and keep your existing line untouched. Good for trying a system without touching anything customers already have saved.
  2. Port your existing number. Your published number moves onto the new system and every call flows through your routing rules. Porting is a carrier-to-carrier process handled with support — typically one to two weeks — and your existing line stays live during the switch, so there's no dead window. This is usually the end state; it's just not where you have to start.
  3. Overflow mode. Keep your number exactly where it is and use conditional call forwarding so only the calls you miss — no answer, line busy, or after hours — forward to the answering system. Calls you pick up never forward, so nothing changes about your normal day. Conditional forwarding is a standard carrier feature, enabled by dialing a short activation code from your phone that includes the forward-to number. The codes vary by carrier, so get yours from your carrier's support page rather than a blog's generic list.

Overflow mode is the low-risk starting point most businesses should default to: your best answering (you, live) stays first, and automation only catches what used to hit voicemail. Port later once you trust the routing.

Step 3: Write one routing rule per call type

Now convert the Step 1 map into rules. A routing rule is four things: the call type, the hours it applies, where the call goes, and where it goes if that fails. Every rule needs a business-hours branch and an after-hours branch, because "transfer to the office" is a great rule at 2 PM and a dead end at 2 AM. Notice what the table forces: every row ends somewhere concrete. No route terminates in "hope someone checks voicemail." If you can't fill in a fallback cell, the rule isn't finished.

Step 4: Build the emergency path as its own thing

The emergency route deserves more design than every other rule combined, because it's the one where routing failure costs a five-figure job — or worse, a customer standing in rising water listening to a greeting. Don't treat it as "transfer to Steve's cell." Define:

  • An ordered escalation chain — primary on-call, backup, then an owner or manager of last resort — not a single phone that might be dead on a nightstand.
  • Timeouts per hop. How long each contact rings before the system gives up and moves on. Long enough to wake up and find the phone; short enough that the caller isn't abandoned.
  • What counts as an answer. A voicemail greeting never does — the system should detect the machine, skip it, and ring the next person. This single rule is the difference between an escalation chain and ordinary forwarding.
  • A fallback for total exhaustion. If nobody on the chain picks up, the caller forwards to a designated number and the whole team gets alerted that a call went uncovered — a loud failure you review in the morning, never a silent one.

Step 5: Set up messages, alerts, and confirmations

Routing gets the live call to the right place; messaging closes the loop on everything else. Turn on, at minimum:

  • SMS alerts to your team for anything urgent — including a text to each on-call contact at every escalation hop, so a tech who missed the ring can jump back in.

  • Booking confirmations to the caller where your system supports them, so a 2 AM booking doesn't feel like a message in a bottle.

Step 6: Test every route before go-live

Never let a customer be the first person to test your routing. Call your own line and act out each call type from Step 1:

  1. The emergency test. Play a panicked caller with a burst pipe. Does the system capture your name, number, and address, then actually ring the on-call phone?
  2. The booking test. Ask for an appointment. Does it land on the calendar or in the message queue you expected?
  3. The question test. Ask your hours and your service area. Are the answers right, or is your FAQ config stale?
  4. The after-hours test. Repeat the emergency call outside business hours — or temporarily set your hours so "now" is after-hours — and confirm the after-hours branch runs, not the daytime one.
  5. The voicemail-detection test. Let the primary on-call phone ring to voicemail on purpose. The system must skip the machine and move to the next contact. If it "delivers" your test emergency to a voicemail box and stops, do not go live until that's fixed.

Step 7: Watch week one and tune the rules

Go-live is the start of tuning, not the end of setup. For the first week, read every transcript — it takes minutes a day — and look for three patterns: calls routed to the wrong bucket (tighten the call-type definitions), questions the system couldn't answer (add them to the FAQs), and emergency-rule misses in either direction — a real emergency that got booked for morning, or a routine call that woke somebody up.
